What it is¶
Reporting on cost overruns in Amazon's internal use of agentic AI, presented at a staff meeting on 28 July 2026.
Figures as reported: a deployment using a frontier model (Claude Sonnet) to match author records against product listings cost about $1.8 million and never shipped; an overrun of 860% on a product-listing project went undetected for five months; a financial auditing tool ran about $541,000 over plan, and a logistics project about $134,000 over. Secondary outlets differ on whether the 860% overrun and the $1.8 million project are one project or two. Engineers are quoted describing the pattern as "catastrophically expensive". A misconfiguration that once wasted compute cheaply now bills per token for as long as it runs. A looping agent does not crash, so nothing surfaces the error until the invoice. The earlier report describes internal leaderboards ranking staff by token consumption, and staff assigning agents to unnecessary work to climb them. Amazon is reported to have dropped the leaderboards and to be building automated caps on what a project can spend before the bill arrives. Amazon's statement calls the cases "small, isolated examples" and says the company is "experimenting, learning and improving how we use it, including how we drive cost efficiencies".
Two limits on this source. It is out-of-domain corporate reporting, cited as external context. What transfers to publicly funded research and its compute budgets is the failure structure, not the setting. The sourcing is secondary: the account comes from an internal meeting rather than a public disclosure, and Amazon has confirmed it only in general terms, so the individual figures are reported rather than verified.
Role in the record¶
